Hiring a VA vs automating Instagram DMs: cost and results
Updated 10 October 2026 - 5 min read
Once cold DMs start working, you hit the same wall everyone does: you cannot send enough of them yourself. There are two ways through it. Pay a person to do it, or have software do it. Nousify.ai was built by someone who did the first for months before building the second, so this comparison starts with his actual numbers.
What a VA costs
Johnny, who founded Nousify.ai, ran his outreach with virtual assistants before automating it. In the video above he puts the cost at about $600 a month for one full-time assistant per Instagram account. With three accounts running, that was close to $1,800 a month, before any management time.
The money is only part of it. A VA needs to be found, trained on who your customer is, given access to your accounts, checked on, and replaced when they leave. Every one of those costs you hours.
What doing it yourself costs
It feels free and is not. Finding leads and messaging them by hand takes three to four hours a day to do at any real volume. Value your time at a modest $20 an hour, and three hours a day is $60 a day, or about $1,800 a month. That is the same as three VAs, and it is spent by the one person in the business who should be on sales calls.
What automation costs
After moving the same three accounts to software, Johnny's cost fell to under $200 a month in total, by his own account, while handling more volume than the assistants did.
| One VA per account | Doing it yourself | Automation | |
|---|---|---|---|
| Monthly cost, three accounts | About $1,800 | About $1,800 of your time | Under $200 |
| Your time each day | Checking their work | 3 to 4 hours | A few minutes |
| Messages per account per day | What one person can type | What you can stand | Up to 120, paced automatically |
| Personal first line | Depends on the person | Yes, slowly | Written by AI per lead |
| Runs when you are busy | During their shift | No | While your computer is on |
| Risk of mistakes | Wrong name, wrong person, off-brand | Low | Review the examples before launch |
The VA and automation figures are Johnny's own, from the video. The do-it-yourself figure is the three hours a day at $20 an hour worked out above. Your numbers will differ with where your assistants are based and what your time is worth.

What a VA still does better
Automation is not better at everything, and pretending otherwise leads to bad decisions.
- Judgment in conversation. A good assistant can handle a back-and-forth with a real prospect, read tone, and know when to bring you in.
- Anything outside the script. An unusual question, an upset reply, a referral to someone else.
- Voice notes, calls and other things a person does naturally.
- Research that needs a human eye, such as deciding whether a brand is a fit.
Automation wins at the repetitive front end: finding the leads, writing the first message, sending at a safe pace, and never forgetting a follow-up. That is also the part that eats the most hours.
The setup that usually works best
For most people it is not either-or. Let software do the volume, and spend human time where a human matters.
- Automate lead finding and the first message. This is where the hours go and where a person adds least.
- Handle the replies yourself at first. You learn what prospects actually ask, which improves both your offer and your messages.
- Use AI-drafted replies to speed that up. You read, adjust and send.
- When replies outgrow your time, hire an assistant for conversations only. One person can now cover several accounts, because the sending is no longer their job.
That last step is the real saving. You go from one assistant per account to one assistant across all of them, doing the part of the work that needs a person.
When hiring a VA is the right call
- Your sales conversations are long and need a human from the first message.
- You sell to a very small list of high-value accounts, where every message should be hand-written.
- You cannot keep a computer running, since campaigns need Chrome open to send.
- You already have a great assistant and the volume is manageable.
When to automate
- You need volume: dozens of new conversations a day, across one or more accounts.
- Your first message follows a pattern, even if each one is personalized.
- You are spending hours a day on outreach, or paying for those hours.
- You want to test offers and audiences quickly, and see the reply rate for each.
Common questions
- Is it cheaper to hire a VA or automate Instagram DMs?
- Automating is cheaper in most cases. A full-time assistant for one account costs several hundred dollars a month. Software that runs several accounts typically costs less than one assistant.
- Can automation replace a VA completely?
- It replaces the repetitive part: finding leads, sending first messages and following up. Conversations with interested prospects still benefit from a person, whether that is you or an assistant.
- Does automated outreach feel robotic?
- It does when everyone gets the same template. It does not when each message is written from the lead's own profile. Generate examples and read them before you launch.
- Can a VA use Nousify.ai for me?
- Yes. Many people have an assistant manage the replies while the software handles lead finding and sending.
